Imagine not having to pay your associates upfront for aligners.
Sounds great, right? A lot of practices are doing it, but let me share why it might not be the best move.
I worked with a practice that used a Rolling Collections model to pay associates.
The associate earned 30% of collections as payments came in.
For example, they’d get $75 upfront (30% of a $250 start) and $225 spread out monthly as the practice collected ortho payments.
Sometimes the lab bill was deducted, sometimes not.
On paper, it sounds reasonable. In reality, it was a mess.
Tracking ortho payments over time became a logistical nightmare.
The associate was constantly asking questions like, “Am I getting paid for this case?”
or “What happened to the case I started three months ago?”
It led to frustration, distrust, and tension between the associate and the practice.
And then there’s the turnover problem.
What happens when an associate leaves mid-treatment?
Who gets paid?
The new associate?
The one who left?
Now you’ve got a system where no one feels fairly compensated, and your team morale takes a hit.
This model might seem like a win for owners avoiding upfront payouts, but it destroys trust, transparency, and motivation for associates.
That’s exactly what happened in this practice—the associate got frustrated and left.
In the end, it hurt everyone.
If you’re looking to build a sustainable aligner system, trust and clarity are non-negotiable.
Don’t let short-term gains ruin long-term success.
